Let's face it even when your in normal difficulty rather than hard mode villages still tend to self destruct due to zombies even with the presence of an iron golem.
The villagers go out too much at night.
Iron golems get overwhelmed, shot down by sheltered attackers, or simply accumulate damage.
I could go on, but it's clear that for a multitude of reasons villages quickly tend to become dangerous for villagers to the point of either total death or ridiculously low populations.
My suggestion is as follows give villagers some basic evasive survival instincts:
Have them look through doors with windows and not open any with zombies on the other side.
Have them look through windows and not go outside if zombies are seen.
Have them run when hit with a very small chance of hitting back to make room before running or considering their peaceful nature essentially attempting to shove the attacker back in desperation.
Have them go out less at night.
And finally have villagers in distress run towards either doors if their is enough space between them and an attacker or the nearest iron golem.
